Staff Training During an eQMS Implementation

Implementing an electronic quality management system, or eQMS, is not simply a software deployment. It changes how people create, review, approve, retrieve and maintain quality records and how they interact with controlled processes. For that reason, staff training is a central component of a successful implementation rather than an activity to be completed after the system has been configured.

An eQMS can provide significant advantages through controlled workflows, improved visibility, centralised records, electronic approvals, audit trails and more consistent management of quality processes. Those benefits depend on people using the system correctly.

If employees do not understand why the system is being introduced, how their responsibilities will change or how to perform their activities within the new environment, even a technically well-designed implementation can struggle.

Effective training should therefore be planned alongside system implementation, based on the roles people perform and the processes they will actually use.

Training Begins Before the System Goes Live

A common mistake is to schedule training shortly before implementation and treat it as a demonstration of the finished software.

Train the Process, Not Just the Software

One of the most important principles in eQMS training is that software functionality should not be taught in isolation.

Employees need to understand how the electronic workflow represents the quality process.

For example, if a deviation previously involved a paper form and several manual approvals, moving the process into an eQMS may change how the deviation is initiated, investigated, reviewed and closed.

Showing users which buttons to click is insufficient if they do not understand what information belongs in each stage of the workflow.

Users should understand what they are expected to enter, why the information is required, who receives it next and what happens after they submit their part of the process.

Explain What Is Changing

Employees need a clear understanding of how implementation will affect their daily work.

Will paper forms be replaced? Will approvals become electronic? Where will controlled documents be accessed? How will revisions be communicated? How will users know which version is current? How will records be corrected? What happens to existing records?

These questions should be addressed before go-live.

Uncertainty can encourage employees to develop informal workarounds, continue using obsolete documents or create duplicate records.

Training should therefore explain the new way of working and clearly establish which processes are changing and which remain unchanged.

Teach Data Integrity Within the System

An eQMS changes the way quality data is created and maintained, making data integrity an important training consideration.

Users need to understand that electronic records are controlled records and that their actions within the system may create permanent evidence of activities.

Training should address the behaviours required to maintain reliable records within the organisation's processes and system configuration.

Employees should understand appropriate use of electronic workflows, approvals, corrections, user accounts and other controls relevant to their activities.

The precise requirements will depend on the system and the organisation's procedures, but the underlying principle is consistent: users need to understand that an electronic quality record must accurately represent the activity that occurred.

Do Not Train Everyone at the Same Level

An eQMS can contain a large number of features. Attempting to train every employee on the entire system can create unnecessary cognitive load.

A user who only needs to read controlled procedures does not need the same training as an administrator configuring workflows.

Similarly, a quality professional responsible for managing CAPA may require considerably more detailed training than someone who only participates in a review or approval.

Training should therefore be proportionate to the user's responsibilities.

Provide Hands-On Practice

Watching someone demonstrate software is not equivalent to performing the task independently.

Hands-on exercises give users an opportunity to interact with the system and develop familiarity with the workflows they will use after go-live.

Training environments or appropriate test records can allow employees to practise without creating uncontrolled production records.

Users should have opportunities to make mistakes during training. A controlled practice environment is precisely where uncertainty should be identified.

Questions that arise during practical exercises can then be addressed before the system becomes part of routine operations.

Train Administrators Differently

System administrators and other power users require deeper knowledge than ordinary users.

They may be responsible for managing configurations, permissions, workflows, notifications, records or other system functions.

Because administrative actions can affect the operation and control of the quality system, administrator training should be appropriately detailed and aligned with the organisation's governance arrangements.

It is also important to distinguish between technical system administration and quality ownership.

An administrator may understand how to configure a workflow but should not independently determine quality requirements simply because the software permits a particular configuration.

System configuration should remain aligned with approved processes and appropriate organisational authority.

Prepare Super Users and Internal Trainers

Identifying internal super users can provide valuable support during and after implementation.

These individuals can develop deeper familiarity with the system and become a first point of contact for routine user questions.

They can also help identify recurring problems and communicate user feedback to the implementation team or system owner.

Internal trainers can play a similar role by helping deliver training to new employees and supporting refresher training.

Developing this capability reduces reliance on external implementation personnel after the system becomes operational.

Assess Competence Rather Than Attendance

A training record showing that an employee attended an eQMS training session does not necessarily demonstrate that the employee can use the system correctly.

Where appropriate, competence should be assessed through practical exercises, knowledge checks, observation or another method suitable for the activity.

The level of assessment should reflect the significance and complexity of the user's responsibilities.

For simple functions, a straightforward knowledge assessment may be adequate. For activities involving important quality records or complex workflows, practical demonstration may provide stronger evidence of capability.

The organisation should define what constitutes successful completion before training begins.

Train Before Access Is Required

Training should be scheduled so that personnel receive appropriate instruction before they are expected to perform their new responsibilities in the live system.

However, training too far in advance can also reduce retention.

The timing should therefore balance readiness with the user's ability to apply what they have learned.

For critical processes, a practical approach may involve initial training, hands-on practice and confirmation of competence before go-live, followed by additional support during the transition period.

This creates a more controlled move from learning to operational use.

Provide Support After Go-Live

The learning process does not end when the eQMS becomes operational.

During the initial weeks and months, users will encounter real situations that may not have been covered during training.

Questions may arise about unusual workflow conditions, record corrections, document revisions, approvals or other activities.

A defined support mechanism helps prevent users from developing informal methods to work around the system.

Frequently asked questions, quick-reference materials, internal support personnel and targeted refresher sessions can all contribute to effective adoption.

Use Training Feedback to Improve the Implementation

Training provides more than evidence that employees have been instructed. It can generate useful information about whether the eQMS is actually usable.

If multiple users struggle with the same function, this may indicate a system design issue, unclear terminology or an inadequately defined process.

Feedback should therefore be collected and assessed rather than automatically attributed to user error.

The implementation team can use this information to identify areas requiring clarification, additional training or system refinement.

This is particularly important before the organisation considers the implementation complete.

Manage Changes to Training After Go-Live

An eQMS is not static.

System configurations may change, workflows may be modified and quality processes may evolve.

Changes that affect how employees perform their responsibilities may create new training requirements.

Training should therefore be connected to change management.

When a workflow or procedure changes, the organisation should determine whether affected users require additional training and whether competency needs to be reassessed.

This prevents the system from evolving while employee knowledge remains based on an earlier configuration.
